Structuring a leadership retreat in Goa

Goa works well for leadership retreats because it puts enough distance between your team and the office without being a logistical headache. Flights from Bangalore are around 1 hour 20 minutes, and there are enough good resort properties to suit groups of 8 to 40. The key is structuring the days so the retreat actually produces decisions, not just goodwill.

Most groups fly IndiGo or Air India from Kempegowda International. Morning flights land before noon, which gives you a half-day on arrival without losing a full working day. Book a resort in North Goa (Assagao, Saligao, Morjim belt) if you want quieter surroundings for working sessions. South Goa is fine too but transfer times from the airport are longer, around 1 hour 15 minutes to 1 hour 30 minutes versus 30 to 45 minutes for North Goa. Arrange a private transfer in advance. Do not rely on cabs at the Goa airport for a group. A tempo traveller for 12 to 14 people runs roughly 3,000 to 4,500 INR one way depending on the drop location.

How to structure the working sessions

Two full days with travel on either side is the standard format and it holds attention well. Day one afternoon is best used for the big strategic conversation, the one that never happens back in Bangalore because someone always has another meeting. Day two morning is for action items, owners and timelines. Keep each working session to 90 minutes maximum with a proper break in between. Hire a neutral external facilitator if your leadership team has unresolved tensions. A good facilitator costs 25,000 to 60,000 INR per day and is worth it. Without one, the senior-most person ends up both participating and managing the room, which does not work.

Choosing the right property

For a leadership group of 10 to 20 people, a private villa or a boutique resort with a dedicated conference space works better than a large hotel. Large hotels in Goa are set up for weddings and big corporate groups. You will get a ballroom you do not need and service that is spread thin. Budget roughly 6,000 to 12,000 INR per person per night for a mid-tier boutique property with meals included. Properties in the Assagao and Vagator areas tend to have the garden or pool setups that make informal conversations easier, which is actually half the point of a retreat.

Evening time and downtime

Do not over-programme the evenings. One structured group dinner on day one is enough. After that, let people choose. A beach dinner, a curated bar crawl, a cooking class, those are options you can keep on the table without making them mandatory. Leadership retreats work when people have unstructured time to talk sideways, not just in sessions. Budget one evening activity at around 1,500 to 3,500 INR per head if you want something organised. Otherwise a good dinner at a decent restaurant is perfectly sufficient.

How far in advance should we book?

For peak season, October to February, book the property at least 8 to 10 weeks ahead. Flights should be done at the same time. For March to September travel, 4 to 6 weeks is usually fine, though some popular boutique properties fill up quickly regardless of season.

Is 2 nights enough or should we plan for 3 nights?

Two nights works if your team is disciplined and the agenda is tight. Three nights gives you more breathing room and the retreat tends to feel less rushed. If your leadership team rarely spends unstructured time together, the third night pays for itself in terms of the conversations that happen.

Do we need a separate meeting room or can sessions happen outdoors?

Outdoor sessions work well in the morning and evening in Goa, but avoid midday outdoors between November and April because the heat and glare make concentration difficult. Most boutique properties have a covered outdoor space or an air-conditioned room that holds 15 to 20 people around a table. Confirm this specifically before booking, not all properties are honest about what their conference setup actually looks like.
